Yet when you look at how the organisation actually runs day to day, not much has changed. Decisions are still escalated through layers. Processes are still designed around human throughput. AI, more often than not, is being used to support existing workflows rather than reshape them.

What makes them particularly challenging is their ability to adapt continuously. They are not just competing on cost or speed, but on how quickly they can learn and respond. In certain domains, that allows them to punch well above their weight.
What this looks like in a real scenario
Consider the insurance sector, but look beyond just claims processing.
In a traditional insurer, most functions operate in silos. Underwriting, claims, fraud, and customer engagement are connected, but loosely. Decisions are typically made at defined points in time: when a policy is issued, when a claim is lodged, or when a case is escalated. Much of the assessment relies on rules, historical data, and human judgment applied through structured workflows.

From there, the focus shifts to automating decision-heavy areas, particularly where speed and consistency create clear business value. Over time, as confidence and capability build, organisations can start to redesign parts of the business itself: products, pricing, customer engagement, even operating models around what AI makes possible.
What would work well is a balance between targeted experimentation and architectural discipline. You need enough freedom to learn quickly, but enough structure to scale what works.
Ultimately, transition to AI-native business is less about how fast you move, and more about whether you are moving in the right direction, with each step building toward a more intelligent, adaptive enterprise.
